Every Indian D2C brand on cash on delivery ends up confirming orders by phone before they ship, because a parcel nobody wanted comes straight back as RTO. Once you've decided to call, the only real question is who makes the calls: your own telecallers, an outsourced BPO, or an AI voice agent.
This post answers that with one number: what you pay for each order you actually get a yes or no on. If you're still deciding whether to call at all, or whether a WhatsApp message would do, start with WhatsApp vs phone call for COD confirmation. This one is only about the money.
The metric: cost per confirmed order
Price per call is misleading. Some calls go unanswered and get retried; some customers are reached on the third try; some never answer. What you're buying is a decision, confirmed or cancelled, before dispatch. So the honest comparison is:
Cost per confirmed order = everything you spend on calling in a month ÷ orders that ended with a clear yes or no.
To make the three options comparable, the worked example below uses the same assumptions for all of them. These are our assumptions, not industry statistics; swap in your own and the method still holds.
- Dials per order: 1.6. Most customers answer the first call; the rest need one or two retries. (Assumption.)
- Orders that end in a clear decision: 75%. The rest never answer or stay undecided. (Assumption.)
- One telecaller handles about 100 dials a day, 26 days a month, after redials, breaks and wrap-up: about 2,600 dials a month. (Assumption.)
Option 1: your own telecallers
The traditional setup. A person who knows your products is persuasive and handles odd questions well, which matters for expensive or consultative orders. The cost is more than the salary:
| Cost line (per caller, per month) | Estimate | Basis |
|---|---|---|
| Salary incl. employer PF | ₹18,000 | Estimate for an entry-level Hindi telecaller in a metro; check local job posts |
| Dialler, phone line and calls | ₹1,500 | Estimate for a cloud dialler seat plus an unlimited calling plan |
| Hiring and training, spread over the year | ₹2,000 | Estimate: telecaller roles turn over often, and each new hire takes a couple of weeks to get up to speed |
| Per caller | ₹21,500 | |
| Supervision (someone checks quality, covers leave) | ₹7,000–14,000 per team | Estimate: 20–40% of a ₹35,000 team lead's time |
All figures in this table are estimates, labelled with their basis. Use your own payroll numbers.
Option 2: an outsourced BPO
A BPO takes hiring and attrition off your plate and bills per call or per seat. Pricing varies widely by contract, minimums and language, so the example below uses an assumed ₹10 per dial purely for illustration. Get two or three quotes and plug them in. Watch for minimum monthly commitments and for whether unanswered dials are billed, because with retries they make up a large share of dials.
Option 3: an AI voice agent
The phone still rings and the customer still talks to a voice, but software places the call within minutes of the order, in Hindi, Hinglish or English, and writes the outcome back to the order. Voxmiro's price is public: ₹6.40–6.87 per started minute of a connected call, prepaid in packs (699 minutes for ₹4,799 or 2,499 minutes for ₹15,999; minutes never expire). A typical confirmation takes about 30 seconds, so it uses one minute, and unanswered calls are free. Full details are on the pricing page.
For the example we assume 0.8 connected calls per order (most orders are reached once; a few customers pick up, ask to be called back, and pick up again).
The worked example at 1,000 and 5,000 COD orders a month
| In-house team | BPO | AI voice agent (Voxmiro) | |
|---|---|---|---|
| 1,000 orders → 1,600 dials → 750 decisions | |||
| What you need | 1 caller (1,600 of 2,600 dials) + supervision | 1,600 dials | 800 connected minutes |
| Monthly cost | ₹21,500 + ₹7,000 = ₹28,500 | 1,600 × ₹10 = ₹16,000 | 800 × ₹6.87 = ₹5,496 |
| Cost per confirmed order | ₹28,500 ÷ 750 = ₹38 | ₹16,000 ÷ 750 = ₹21 | ₹5,496 ÷ 750 = ₹7.3 |
| 5,000 orders → 8,000 dials → 3,750 decisions | |||
| What you need | 4 callers (8,000 ÷ 2,600 = 3.1, rounded up for leave) + supervision | 8,000 dials | 4,000 connected minutes |
| Monthly cost | 4 × ₹21,500 + ₹14,000 = ₹1,00,000 | 8,000 × ₹10 = ₹80,000 | 4,000 × ₹6.40 = ₹25,600 |
| Cost per confirmed order | ₹1,00,000 ÷ 3,750 = ₹27 | ₹80,000 ÷ 3,750 = ₹21 | ₹25,600 ÷ 3,750 = ₹6.8 |
Worked example on stated assumptions (dials per order, decision rate, caller capacity, salaries, BPO rate). The Voxmiro rate is the published price; the AI column uses the 699-minute pack rate at 1,000 orders and the 2,499-minute pack rate at 5,000.
Two things stand out. The in-house team gets cheaper per order as volume grows, because one supervisor covers more callers, but it never gets close to the AI cost. And the team's cost is fixed: a slow month costs the same, and a sale spike needs people you can't hire in a week.
What the cost buys back
Calling is worth it when it stops returns. Each RTO costs a brand the forward and return shipping plus packaging, handling and stock that sits in transit; the RTO calculator works it out from your own numbers, and the COD and RTO benchmarks collect the published figures with sources. Put your cost per confirmed order next to your cost per RTO and you'll see how few prevented returns pay for the month.
So which should you pick?
- Very low volume, or very high-value orders: a person you already employ can call in spare time, and on a ₹15,000 order a skilled human may persuade where a script won't.
- Hundreds to thousands of COD orders a month: AI is the cheapest per confirmed order in every scenario above, calls within minutes, and absorbs sale-day spikes without hiring.
- Large volume with consultative products: a hybrid. AI confirms the routine majority and your team takes the flagged or high-value exceptions.
Whichever you choose, the call's outcome should land on the order automatically (Voxmiro tags it voxmiro:confirmed or voxmiro:cancelled in Shopify), so your packing team only ships orders someone said yes to. For the exact wording that works on these calls, see the COD confirmation call script in Hindi & Hinglish.
The takeaway
Compare options on cost per confirmed order, not cost per call. On the worked example, an in-house team lands at ₹27–38 per decision, a BPO around ₹21 at an assumed rate, and an AI voice agent at about ₹7, with no hiring, no idle seats and no festival-day backlog. Run the same sum with your own numbers before you decide.
